Rerun your business case with the number it left out.
Your case multiplied value by every seat. This model multiplies it by the seats in use — over the full contract, up to the renewal.

How this model works, and what it doesn't countHow this model works, and what it doesn't count
It counts one thing: the licence cost of seats nobody uses. Idle seats are licensed seats minus weekly users at month six. Idle cost per year is idle seats times cost per seat. Over the contract, that is multiplied by the term in years. Unused seat-months by renewal are idle seats times the months left.
It doesn't count the value a used seat creates, the cost of the people and change work, or the tracking itself. It is a floor, not a forecast: the money you pay with nobody behind it.
The sample (1,000 seats, 250 in use, USD 600 a seat, 36 months) sits at 25%, the middle of the 20–30% weekly use that enterprise surveys reported by Fortune put on licensed AI assistant seats (29 May 2026). Replace it with your own usage report.

How I get paid: I'm CRO at an AWS partner. We sell cloud and AI delivery. Nothing here is sponsored, and I flag it when a post touches what we sell.
